How RB Global Cut a Six-Month Platform Transition Down to Three

RB Global is a leading global marketplace operator powering large-scale digital platforms across multiple industries. Behind the scenes, its delivery infrastructure platform supports a globally distributed engineering organization building and running production systems at scale. 

When new leaders came in, they faced a high-stakes challenge: bring a consultant-managed platform fully in-house without disrupting the engineers who relied on it every day. With Unblocked, RB Global took full ownership of the platform in record time, all while keeping their production systems and developer experience running smoothly.

The challenge: inheriting a platform with siloed history

When Prasad Tolukkanam, Director of Cloud & Platform Engineering, and Pedro Fernandez, Engineering Manager on the Delivery Infrastructure Platforms team, joined RB Global, they inherited a platform built and operated by a consulting organization. 

Documentation existed, but critical context lived in Slack threads, incident reports, and pull requests. Knowledge was fragmented across tools, and the team was fielding support questions while still ramping up.

The approach: surface institutional knowledge in development workflows

RB Global was already using Unblocked to connect context across Slack, documentation, tickets, and code. Engineers relied on it for answers grounded in how their system actually worked.

Prasad and Pedro leaned on Unblocked immediately – first to ramp themselves, and then to support the broader engineering organization during the transition.

“An AI customized for the company”

Pedro emphasized the value of having what he called an AI that’s customized for the company embedded into the development workflow. Beyond answering questions, Unblocked used the same organizational context to provide high-quality code reviews, helping engineers catch real issues based on RB Global’s architecture, past incidents, and engineering standards.

“Coming in fresh, we were able to understand how the platform worked by asking Unblocked,” Pedro explained. “It helped us support over 200 developers much faster than we otherwise could have.”

Less support overhead, more shipping

Unblocked’s Slack integration also directly reduced the volume of open support requests by giving engineers instant access to prior incidents, decisions, and recommended approaches.

“Unblocked frees up our infrastructure team to release features instead of chasing down answers,” Prasad shared.

The result: full ownership in three months instead of six+

With fast access to tribal knowledge, the platform team took full ownership in just three months, cutting the expected transition time in half. 

“The RB Global engineers did this in record time,” Prasad said. “It took us three months to fully absorb and take ownership of the platform. Without Unblocked, it would have taken at least six.”

Today, Unblocked continues to act as an extension of the platform team at RB Global, helping developers ship fast with confidence as the platform continues to evolve. Prasad puts it simply: “Unblocked behaves like two ace engineers on my team who know everything that’s happened. It’s a support arm of my platform engineering team.”
